On-Site Command

A live operating structure with named owners, agreed decision rights and a written record of what was decided on the floor.

Everything before show day is preparation. On show day the plan meets fourteen suppliers, a delayed flight, a rewritten keynote and a client executive who wants something changed at eleven minutes’ notice.

A command desk exists so that those things are absorbed rather than escalated. One current schedule, a named owner per workstream, and a person on the floor who already knows what they are allowed to decide.

The standards

Rules, and why each one exists.

A rule without a reason gets dropped the first time it is inconvenient. Each of these has the failure it prevents written next to it.

One current version of the schedule

Two versions in circulation is how a coach leaves without half its passengers. There is one document, it has a timestamp, and everybody works from it.

Decision rights written down before travel

What the floor lead may spend and change without asking is agreed in advance. At 17:40 with weather closing in, somebody has to decide, and looking for permission is how the window is missed.

Every handover carries the open list

Shifts change; problems do not. The incoming lead inherits owners and status rather than rediscovering at 06:00 that a supplier promised something at midnight.

Incidents are written down as they happen

The close-out report is built from the log, not from memory. It is also what settles a supplier dispute six weeks later.
